Overview

A portfolio manager in North America was researching a consumer-facing company in a crowded category. The holding looked stable on reported share. The question was whether competitors were already taking that share through price, product, distribution, or a shift in consumer behavior that the last print had not made obvious.

Category data and management commentary could describe the brand. They could not tell the desk whether retailers were giving facings to a rival, whether a new product was winning the next cycle, or whether the company’s price pack architecture was quietly losing the basket. Those were facts sitting with people still in the channel.

The manager engaged Primary Insight to get structured access to former executives, channel partners, distributors, and other industry participants with direct knowledge of the category.

Challenge

The core challenge was not a lack of consumer research. It was a lack of independent, decision-grade perspective on how share was being won right now. Company commentary had every reason to describe competition as rational and share as durable. Syndicated data lagged the shelf. Internal models could only go so far without a check from people still selling and buying the category.

Key open questions included:

  • Were competitors gaining share through price, product, or distribution?

  • Was retailer support shifting toward another brand?

  • Had consumer behavior already moved in a way the last quarter missed?

  • Were channel partners seeing mix or velocity changes before they hit reported share?

  • Which threats were noise, and which could actually change the company’s next twelve months?

A wrong hold meant keeping $60M in a name whose competitive position was already eroding.

Approach

Primary Insight custom-sourced people across different parts of the competitive landscape rather than repeating one type of former executive. Candidates were qualified for current or recent category exposure. Only then were they put in front of the portfolio manager.

The work ran as PI Calls built around pricing, product, distribution, and consumer response. When the first conversations opened a sharper question around retailer support in one channel, sourcing continued until that point had a usable answer.

Outcome

The research gave the team a more precise read on share than the category averages. Some of the company’s position still held. Channel checks showed competitors taking velocity through distribution and price in ways management had treated as temporary.

The portfolio manager cut the $60M consumer position with a clearer view of which threats were already in the market.
